Short answer

Marketing doesn't fix a business: it multiplies what that business already is. If you have clear operations, a business plan and written processes (SOPs), advertising multiplies your sales. If you don't, it multiplies your problems: more unhappy customers, more complaints and more bad reviews. That's why the order is: operations first, then the plan, then SOPs, and then marketing.

I probably shouldn't tell you this, since I've made my living from it for more than 20 years, but marketing doesn't help your business. What marketing does is multiply who you are as an owner and what your business really is today. It amplifies it, doubles it, triples it. For better or for worse.

What does marketing really do?

It amplifies. If your business already works today, with customers and a system that delivers, marketing takes that system to more people: you put money into advertising and advertising multiplies the business you already are. But marketing doesn't create on its own what the business doesn't have.

What's a "sick business"?

That's what we call the businesses that come to us without clear operations, without a business plan and without SOPs, the standard operating procedures. They almost always arrive with the same line: "I need advertising, I need people to come in." When we ask why, the answer is "because I don't have enough customers."

And then it happens: leads start coming in, calls start ringing, and the internal system can't handle it. Sales has no process, operations has no owner, and every new customer becomes a new problem. The bad reviews arrive and the owner asks: "What happened? Why are my customers so unhappy?" The problem isn't marketing. Marketing just made bigger what was already broken, and the more you spend on advertising, the bigger it gets.

At the other end are businesses with clear operations. Every employee knows what to do: the manager, the supervisor, the salesperson. There are processes, a manual and a clear description of every job. Those are the businesses that succeed, because the owner put everything into building excellent operations before looking for more customers.

Some businesses don't even need advertising

We've seen businesses that are full without any advertising. Restaurants here in Miami that don't advertise anything and are always busy. Why? Because their operations work and their customer service is excellent, so they live on word of mouth: "go eat there," "try that place." Their own customers' recommendations do the work.

The right order: what to fix before you invest in advertising

  • First, fix your operations: who does what, when, and how you measure that it was done right.
  • Second, write a business plan: who you sell to, what you sell, at what price, and how much you need to sell to grow.
  • Third, document your SOPs (Standard Operating Procedures): the processes that tell every person in your company what they do, why they do it and what it's for.
  • Fourth, now marketing: advertising will multiply a business that's ready to take on more customers.
